4D and 5D BIM Explained: Construction Scheduling, Cost and Project Controls
4D BIM links model elements to time. 5D BIM links them to cost. Both depend on a coordinated 3D model and disciplined coding. This guide explains uses, limits, workflows and how to brief specialists without treating 4D and 5D as automatic.
4D BIM, in common industry language, is a 3D model linked to time: elements or assemblies connected to a construction programme so people can see a sequence. 5D BIM is a 3D model linked to cost: elements connected to cost codes so quantities and sometimes values can be tracked. Neither is a separate magical model that appears when you buy a plugin. Both are project-controls methods that fail if the 3D is uncoordinated, uncoded, or at the wrong Level of Development. This guide explains what they can do, what they need, and how to brief specialists without treating 4D and 5D as automatic.
4D: programme activities linked to model objects or selection sets. Uses include looking for impossible sequences, communicating a look-ahead, and testing whether a crane or a trade stack makes sense. It does not replace a planner. It does not prove that a date is achievable if the programme itself is fiction.
5D: cost breakdown linked to model objects so that quantities (and optionally rates) can be rolled up. Uses include option comparison, progressive measurement support, and variation deltas. It does not replace a quantity surveyor or estimator. Rates live in a cost system; models live in BIM. The link is the work.
Some people say 6D for facilities and 7D for sustainability. Those uses are real when defined; the numbers are not a law of physics. This article stays with 4D and 5D as time and cost.
What the 3D model must already be
Elements that match installable or measurable assemblies. A single 200-metre generic wall from basement to roof cannot follow a floor-by-floor programme. A single “MEP” workset cannot follow mechanical then electrical then ceiling. 4D and 5D therefore often start with a modelling remediation: split by level, by zone, by trade, by code. Buyers who skip that step buy a cinema of the wrong building.
Coordination matters. A 4D video of clashing ducts is a coordinated-looking lie. Run clash detection on the geometry you will animate. Cost-linking a generic model produces generic money.
4D workflow
Planner and BIM specialist agree a coding: activity IDs on elements, or search sets named like the programme. Export or attach the programme (whatever tools the project uses). Simulate. Review with the site team. Update when the programme or the model updates. The update cycle is the cost. A one-off 4D film for a bid is a different product from a monthly 4D for controls.
Tools exist in Navisworks timelines, specialist 4D platforms, and others. Name the tool in the brief. Interoperability with the planner’s software is a method statement. Do not assume a freelancer’s licence matches yours.
4D clashes (two trades in one space in the same week) need both a good programme and good geometry. Without the first, you are colouring a Gantt chart.
5D workflow
Agree the work breakdown and the classification. Model or map elements to those codes. Extract quantities per QTO rules. Attach rates only if the appointment says the BIM specialist will handle rates — many should not. Feed the cost system. Re-extract on freeze dates. Report deltas.
The failure mode is a beautiful dashboard fed by stale geometry. Date-stamp every extract. If the model is two months behind site, 5D is historical fiction.
What still needs people
Planners decide logic and risk. Estimators decide rates and allowances. Site managers decide whether the sequence is installable. BIM specialists implement links and keep the mapping alive. AI in 2026 may help map codes or suggest sequence issues; it does not own the programme or the cost plan.
Briefing and hiring
For 4D: send a model, a programme, a zone, and whether this is a bid film or a live controls link. Milestone a two-week look-ahead of one floor that the site manager recognises. For 5D: send the code list, the rates policy, and a sample bay to reconcile.

Worked walk-through: linking a typical floor without theatre
Imagine a six-storey concrete frame with Mechanical, Electrical and Plumbing (MEP) in a typical corridor. The planner has activities: Level 3 structure complete, Level 3 MEP rough-in, Level 3 ceiling close. If the architectural model is one wall type from Level 1 to Level 6, the 4D specialist cannot isolate Level 3 structure from Level 3 finishes without a search-set trick that will break next week. The first paid hour should be a split: floors as separate elements or parts, MEP as systems that can be filtered by level, ceilings as objects on the correct level. Only then should anyone press play.
The site manager’s test is simple: does Thursday’s look-ahead show the same rooms they will actually occupy? If the animation shows a whole floor turning on at once while the programme has a wet area two weeks later, the link is decorative. Fix the mapping, do not add camera movements.
Temporary works belong in the conversation even when they are not modelled as families. A mobile crane radius, a loading platform, or a riser that must stay open for hoisting can be represented as solids on a workset called temporary. If they are omitted, 4D will show a clean sequence that the crane cannot perform. Write whether temporary works are in scope. If they are not, the 4D report must say so in the first paragraph, not in a footnote after a client presentation.
Programme quality is a BIM input
Garbage activities in, garbage animation out. A programme that contains “MEP Level 3” as one bar cannot support a multi-trade 4D clash. Ask the planner to split mechanical, electrical, plumbing, fire, and ceiling — or accept that 4D will only be a block-colour film. Neither choice is immoral. Mixing them is.
Logic links in the programme (finish-to-start, lags, calendars) are not BIM parameters. The specialist should not silently rewrite the programme to make the animation prettier. If the animation exposes an impossible overlap, that is a planner RFI, not a licence to hide the overlap with a fade.
Baselines and updates must be versioned like models. A 4D file attached to baseline 0 and a 4D file attached to week 12 update are different deliverables. Marketplace milestones should name the programme revision. If the planner issues twice a week, price the update cycle; do not pretend a lump sum covers infinite replans.
Cost systems, rates and the boundary of 5D
A cost code on a wall type is BIM information. A rate in a currency with preliminaries, waste, and a subcontractor quotation is commercial information. Many 5D disasters happen when a modeller types a rate they overheard into a Revit parameter and someone issues it as a cost plan. Keep rates where estimators keep rates. Keep quantities where models keep quantities. Join them in a controlled extract.
Optioneering is a fair 5D use: two facade types, two quantities, two cost-plan lines, with the same exclusions. Live payment certificates are a stricter use: they need measurement rules, instructed variations, and often a quantity surveyor’s method of measurement. Do not sell the first as the second.
Preliminaries, attendance, and temporary works rarely live as typed walls. If the client wants them in “the 5D model,” agree a non-model allowance table that sits beside the extract. Hiding them in a random generic object will break the next classification audit.
Common 4D and 5D project problems

Forgetting that IFC round-trips may drop the very codes you linked
Each of these is cheaper to prevent in the brief than to argue about after a milestone invoice.
How BIMProSG milestones should be sliced
Milestone A: coding strategy note plus one grid bay linked to five activities the site manager recognises. Milestone B: one typical floor 4D for a two-week look-ahead. Milestone C: remaining typical floors. Unique plant levels are their own milestone because they never behave like typical. For 5D, Milestone A is a reconciled bay; Milestone B is a freeze extract with exclusions; Milestone C is a delta extract after a change package.
Do not combine “pretty film” and “controls baseline” in one milestone unless both have acceptance tests. They are different products and different audiences.
Training the in-house team to continue the links
A specialist who leaves a 4D file that only they can update has sold a hostage. The handover note should list: how search sets are named, how new elements get a code, how a new activity is attached, and which software version opens the file. An hour of recorded walkthrough is a valid deliverable. If plugins are required, they must have been in the brief; otherwise the client cannot continue the work after the freelance period.
The same is true for 5D mapping tables. A spreadsheet that maps Revit type names to cost codes should live in the project folder named in the BIM Execution Plan, not only in the specialist’s laptop.
Look-ahead workshops that keep 4D honest
A two-week look-ahead workshop with the site team is the acceptance test for live 4D. Play the sequence. Ask who is actually in the corridor. If the electrician says they need the hangers in before trays and the model shows trays first, you have either a programme error or a mapping error. Fix it in the room. A specialist who cannot change a search set during the workshop is not yet delivering controls; they are delivering a film.
Record the decisions as programme comments and as BIM mapping changes. If only the film changes, the planner and the model will diverge again by Thursday.
Crew-level versus zone-level 4D
Zone-level 4D (this floor this week) is often enough for communication. Crew-level 4D (this gang on this gridline) needs geometry split to that grain and a programme at that grain. Buyers who want crew-level animation on zone-level data will be disappointed. Write the grain. Price the split if the model is not already there.
Cranes, hoists, and site access routes are often the real 4D value on tight urban sites, including many Singapore plots. Represent them as solids or as agreed envelopes. If neighbouring lots or road closures matter, say whether they are in scope. Do not animate a crane through a building because the family was placed on auto.
Cash flow, earned value and the temptation to over-claim 5D
Some teams want 5D to drive earned value. That is only as good as the codes, the rates, and the measurement rules. A wall that is 90% modelled is not 90% built. Physical percent complete is a site assessment. Model completeness is a BIM assessment. Mixing them in one dashboard tile without labels is a management defect. This article will not invent an earned-value formula. It will tell you to keep the labels.
Forecasts based on model quantities should be marked as model-based forecasts. They are not the cost plan until an estimator says so.
Software licence reality
4D and 5D tools are licensed. A freelancer’s ability to produce a file you cannot open is a failed handover. Name the tool and who holds the licence after the package ends. Export a review format the client can open (PDF sequence, NWD, spreadsheet) even if the authoring file is specialist. BIMProSG milestones should include that review format.
Integrating clash, 4D and shop drawings on one freeze
Pick a freeze date per zone. On that date: clash residuals accepted, shop sheets issued, 4D look-ahead mapped, 5D extract dated. That is project controls. Buying each service from a different person without a freeze date is how you get four truths. A coordinator or a BIM manager should own the freeze even if specialists produce the parts. 4D and weather, shifts and calendars
Programmes include calendars: nights, Sundays, weather allowances. A 4D tool that ignores calendars will show work on days nobody will be there. The specialist should consume the same calendar the planner uses. If they cannot, the film must be labelled as sequence-only, not date-true. Those labels matter in client meetings.
Safety in 4D
Showing two trades in one small room on the same day is a 4D clash with a safety flavour. It still needs a safety professional to interpret. The BIM specialist can highlight the overlap. They should not rewrite the method statement.
5D and tax, preliminaries, and professional fees
These rarely live as walls. Keep them in the cost system. A 5D model that tries to host every commercial line will become a second cost plan that is worse than the first. The join should be measured work, not the entire application for payment.
Handover of 4D/5D
Search sets, mapping tables, programme revision, cost code list, software version, and a review file the client can open. Without these, you rented a film.
4D for tenders versus 4D for delivery
A tender 4D film is a communication of intent. A delivery 4D is a controls instrument. They should not share a freeze date or a level of geometric split unless the tender model was already construction-coded. Buying a tender film and later calling it a baseline without rebuilding the mapping is a category error.
5D and change events
A change should create a new extract, not a silent overwrite of last month's file. Store both. The delta is the story the commercial meeting needs. If the specialist cannot produce a delta, they produced a snapshot, which is still useful if labelled as a snapshot.
Naming 4D/5D milestones on BIMProSG
Use words the site manager would recognise: “Level 4 two-week look-ahead mapped to programme rev 12” rather than “4D complete.” Completeness is a zone and a revision, not a mood.
4D residuals
If a sequence remains impossible after mapping, it belongs on a residual list just like a spatial clash: owner, option, due date. Hiding it with a camera cut is a reporting defect. The planner owns the logic change. The BIM specialist owns the mapping change. The project manager owns the freeze. Write those three owners in the brief.
Why a sample floor is the only honest 4D/5D sale
Until a site manager recognises the rooms and an estimator recognises the codes, you do not have 4D or 5D. You have software. BIMProSG Milestone A exists so that recognition can happen before anyone pays for a whole-building film or a whole-building extract. If recognition fails, stop and fix modelling splits or the programme grain. If it succeeds, copy the method. That is the entire commercial logic of these dimensions of BIM.
Do not animate demolished phase as if it were new work. Phase filters are a 4D input. A film that rebuilds a wall you already demolished is not a controls tool. It is a graphics error with a soundtrack.
Is 4D required by law? Not generally. Some clients require it in appointments. Singapore CORENET X is a regulatory submission path, not a 4D mandate. See BIM in Singapore.
Can we 4D a design option still in flux? You can animate it. Do not use it as a controls baseline.
Do rates belong in Revit? Usually no. Keep rates in the cost system; keep codes on elements.
How detailed should 4D be? Match the programme. Daily crew-level 4D on a schematic model is theatre.
Who owns the 4D file? Write it. Planners and BIM leads both need access.
What about temporary works? If they matter to sequence, they need to be modelled or represented. Often they are missing.
Can 5D pay the contractor automatically? Not from a model extract alone. Commercial rules and measurement standards still apply.
